Variant image not swapping — not picker broken, not CDN 404, not quick-add.

Several “product image is wrong” bugs look alike. They do not share a fix. This page is only when the shopper can select a variant but the featured / gallery image never swaps to that variant’s media — missing Media assignments, theme gallery JS dead, swatch apps fighting native media. Cannot select options at all is shopify-variant-picker-broken. Images 404 or blocked from cdn.shopify.com is shopify-cdn-images-broken. Collection / product-card quick add failing is shopify-quick-add-failing.

Soft-check variant-picker-not-updating when selection works but price / ATC also stay stuck, shopify-color-swatches-not-showing when image swatches never mount, and shopify-product-image-zoom-broken when zoom / lightbox is the leftover gap after swap works.

Prove Media assignments + Network/console on variant select.

Open a live multi-image PDP. Click each option. Confirm ?variant= or the product form variant id updates — that proves selection works. In Admin → Products → [product] → Media, confirm each variant that should change the gallery has an assigned image (not only the product featured image). Soft-check theme main-product / media gallery for variantchange, Section Rendering API, or featured_media Liquid. Soft-check the browser console for JS errors on option click. Soft-check gallery / swatch / “smart image” apps that replace native media.

If option radios never change URL or form id, switch to shopify-variant-picker-broken. If Network shows 404 / blocked on cdn.shopify.com, switch to shopify-cdn-images-broken. If the only broken surface is collection quick-add / quick shop, switch to shopify-quick-add-failing.

Assign Media; restore theme gallery swap; remove fighting apps; retest.

Assign Media to each variant that should change the gallery. Restore theme media gallery / variantchange / Section Rendering so featured_media updates on select. Disable gallery or swatch apps that override native media JS until one clean swap path remains. Publish Current theme, hard-refresh the PDP, and select each option.

Honest retest: featured image + thumbnails track the selected variant; Network shows 200 on the new media URL; console stays clean on option click. Soft-link shopify-variant-picker-broken when selection itself is broken. Soft-link shopify-cdn-images-broken when URLs 404 after swap. Soft-link shopify-quick-add-failing when only collection cards fail.

Cannot select size / color at all is shopify-variant-picker-broken. CDN / product images 404 or not loading is shopify-cdn-images-broken. Collection / product-card quick add failing is shopify-quick-add-failing.

The only honest test for this page: variant selection updates ?variant= / form id, but the featured / gallery image stays on the first media. Anything else is a different product.
