Playbook · Shopify winback, lapsed customer & We Miss You email
Shopify winback email not sending — after the customer lapsed and the We Miss You / winback flow should have asked them back and they never got the mail.
Written for a Shopify owner whose lapsed customers should enter a Klaviyo Winback / Customer Winback / We Miss You flow (or a Shopify Flow watching days since last order), and nobody gets the email — so support fills with “I thought you forgot me,” silence after 60–90 days, and “why didn’t you email a offer?” tickets that never started with a winback send. This is a Klaviyo / Flow winback path playbook — not failed payment, not subscription renewal, not abandoned checkout, not back in stock, and not gift card. DIY tools first. Honest limits. No ticket-cut number, no recovered-revenue claim, no invented case studies.

01
Winback / lapsed customer / We Miss You mail, not failed payment, subscription renewal, abandoned checkout, back in stock, or gift card.
A winback or We Miss You email is not a decline recovery and not an unpaid cart. Failed payment / card declined / dunning is failed payment email not sending. Subscription renewal / upcoming charge is subscription renewal email not sending. Abandoned checkout is abandoned checkout email not sending. Back in stock / restock waitlist is back in stock email not sending. Gift card issue is gift card email not sending. This page is the customer-facing path when a buyer has gone quiet for N days and a Winback / Customer Winback / We Miss You flow (or Shopify Flow on days-since-last-order / lapsed tag) should fire.
Six ordinary reasons winback mail never lands: no lapsed profile / segment match, Klaviyo or Flow Draft or Manual, two owners fighting over the same event, sender/spam hid a send that did fire, you tested a different email product, or you never built a winback path. Walk them in that order. You already pay for Klaviyo and/or Shopify Flow. You do not need a second SaaS to read their flow history.
02
No lapsed profile, days-since-last-order trigger, or We Miss You segment match.
Open Klaviyo → Profiles (or the segment the winback flow uses) and/or Shopify admin → customers with last order date. You need a profile that actually crossed your lapsed threshold — days-since-last-order, Placed Order more than N days ago and none since, or a We Miss You / lapsed / winback segment membership — not a Paid order yesterday, not a gateway decline, not an unpaid cart, not a restock waitlist signup, and not a gift-card issue. A decline is failed-payment mail. An unpaid cart is abandoned checkout. An upcoming rebill is subscription renewal.
Common traps: segment requires “has never purchased” so every past buyer is excluded; threshold set to 365 days while you expect 30-day winback; timezone so the wait has not elapsed; profile suppressed / unsubscribed / bounced so they never enter; and testing on yourself after you just placed an order. Wrong event, wrong silence.
Prove it on a test you own: put a test profile into the lapsed segment (or force the days-since-last-order condition), then read Klaviyo flow analytics / activity and Shopify Flow run history. No segment match means fix the trigger definition first — not the subject line.
03
Klaviyo winback / We Miss You flow Draft or Manual, or Shopify Flow inactive.
Open Klaviyo → Flows. Find Winback, Customer Winback, We Miss You, Lapsed customer, or any flow triggered by a lapsed segment / days since last order. Status must be Live, not Draft or Manual. Filters that skip anyone who opened email in 30 days, exclude recent purchasers with a too-short window, or require a tag you never set, silently skip every profile. Open Shopify admin → Flow. Find any “winback,” “lapsed,” “We Miss You,” or days-since-last-order workflow. Status must be Active, not Draft.
One-off Shopify Email or Klaviyo campaigns titled “We miss you” are not the transactional / automated winback path. Building a campaign does not fire when a profile crosses a lapsed threshold. Mixing campaign email with Flow / Klaviyo automated winback is how you pay for three products and still send none when someone goes quiet. If Klaviyo flows never send on any trigger, that is the broader Klaviyo flow not sending playbook. If Shopify Flow never runs, see Shopify Flow not running. This page assumes lapsed profiles exist and asks why the winback path stays quiet.
04
Two owners for the same winback email — Klaviyo + Flow + campaigns fighting.
Pick one owner for winback / We Miss You. If Klaviyo owns it, turn duplicate Shopify Flow Send email and one-off campaign blasts that hit the same lapsed segment off for that event. If Shopify Flow owns a simple days-since-last-order ping and Klaviyo owns the multi-step winback series, document that split so nobody “cleans up” the wrong toggle. Running both is how the customer gets two emails, contradictory offers, or silence after someone disabled the live owner.
The abandoned-checkout playbook at /abandoned-checkout-email-not-sending is about unpaid carts in the last hours. This page assumes a past buyer has gone quiet for days or weeks and asks why winback mail is quiet. Fix ownership first, then templates.
05
Sender / spam / promotions hid a send that did fire.
Klaviyo activity or Flow run history can show We Miss You / winback email sent while the customer swears silence. Check the From domain / SPF / DKIM Klaviyo or Shopify uses, Gmail Promotions vs Primary, and whether the subject looks like pure marketing so filters bury a retention notice. Force one test winback send to an inbox you control. Search spam for the exact subject the flow uses.
If the log says sent and the inbox is empty after spam checks, fix deliverability — do not buy another winback email app to paper over a domain that already fails DMARC on order confirmation.
06
You tested failed payment, subscription renewal, abandoned checkout, back in stock, or gift card.
A decline / dunning recovery is failed payment. An upcoming-charge / renewal reminder is subscription renewal. Leaving a retail cart unpaid is abandoned checkout. Restock waitlist mail is back in stock. Issuing a gift card is gift card.
The only honest test for this page: a real or test profile that enters the lapsed / We Miss You segment (or days-since-last-order trigger) to an inbox you own, winback flow Live in Klaviyo (or the single Shopify Flow owner Active), then flow activity / run history + inbox. Anything else is a different product.

When to stay DIY vs pay $997.
Stay DIY if you can spend one afternoon on the list above: lapsed segment match exists, one owner’s winback flow Live, sender/spam checked. Force one live test email to an inbox you own. Read flow activity. That is the whole playbook. No agency required. Short answers also live on the merchant FAQ. Related troubleshooting: failed payment not sending, subscription renewal not sending, abandoned checkout not sending, back in stock not sending, gift card not sending, Klaviyo flow not sending.
Pay for help when the work is not the flow toggle — it is connecting the stack you already have so every lapsed customer who should enter winback is emailed, lead capture is not dying in DMs, and checkout-ready ops paths are one live workflow instead of a Draft We Miss You flow plus a segment you forgot. That is the Latch AI Ops install.
What $997 USD one-time buys: lead capture on the live store, ops alerts in a channel you already check, and a checkout-ready workflow. 72 hours after collaborator access, not after payment. One live Shopify store. Access plus a delivery thread. Store URL collected at checkout. Not a SaaS seat, not a Klaviyo rebuild, not a Gorgias implementation, not a support VA, not a brand or theme job.
Other shops’ public ranges, not testimonials: a Shopify Flow or Klaviyo winback-path install typically runs $500–$2,500. A full ops / retention-email consulting block typically runs $2,000–$5,000. $997 is the cheap end of that work, sold as a 72-hour install of three systems — not as a ticket-cut number or recovered winback revenue.
What it does not buy: fewer “where is my offer?” tickets, recovered revenue from winback trust, a lift in reactivation rate, or a case study. Latch AI Ops has not published customer proof because there are no customers yet. You are buying the install.
Checkout is on Whop. Operator is Nico. United States offer. You can revoke collaborator access after handoff. We do not take owner passwords.
